The core principle

AI agents are not a monolith. They come in seven distinct architectural patterns, each with different capabilities, complexity levels, and risk profiles. The organizations making the biggest gains in 2026 are not deploying the most advanced pattern — they are matching the right pattern to each workflow.

The platform matters less than the pattern. These seven architectures apply whether you are working with OpenAI, Anthropic Claude, Google Gemini, or open-source models. Choosing the wrong architecture for a workflow creates unnecessary complexity, cost, and governance risk. Choosing the right one delivers immediate, compounding value.

✓ Use when

You need to connect an LLM to existing enterprise tools without building custom integrations. MCP adoption is accelerating — invest here for extensibility.

✗ Not ideal when

The target system doesn't have an MCP server yet and you need a custom integration with complex business logic.

Sequential Agent
Multi-step pipeline. Each step's output feeds the next, in a defined order.

Use cases
  • Research → draft → format → send pipelines
  • Data extraction → analysis → report generation
  • Lead enrichment → scoring → outreach
  • Document processing workflows
  • Proposal generation from RFP input
Characteristics
  • Deterministic step order — easy to audit and debug
  • Each step can use a different tool or model
  • Earlier steps constrain and inform later steps
  • Gartner: saves 40+ hours/month for content workflows
  • Failure at any step halts the pipeline

The workflow has a fixed, repeatable sequence of steps where order matters and each step depends on the previous output.

✗ Not ideal when

Steps are independent and could run in parallel. Sequential execution is slower than necessary when parallelism is possible.

Parallel Agent
Multiple sub-agents run simultaneously. Results are synthesized by an orchestrator.

  • Multi-source research synthesis
  • Competitive intelligence from multiple data streams
  • Earnings report analysis (press + filings + analysts)
  • Patent landscape searches
  • Speed-critical workflows with independent data sources

  • Sub-agents run concurrently — dramatically faster than sequential
  • Orchestrator handles synthesis and conflict resolution
  • Higher compute cost due to parallel execution
  • Requires careful design of the synthesis step
  • Best for time-sensitive, multi-source tasks

Router Agent
Classifies incoming requests and routes them to the appropriate specialist agent.
Medium–High
Use cases
  • Customer support triage (billing / tech / escalation)
  • Internal ticket routing
  • Multi-department request handling
  • Content classification and distribution
  • Mixed-input workflow orchestration
Characteristics
  • Router LLM classifies intent and selects the downstream agent
  • Each downstream agent is specialized for its category
  • Scales gracefully as new categories are added
  • Critical watch: silent misrouting — monitor routing accuracy closely
  • Requires a fallback / escalation path for unclassifiable inputs

✓ Use when

You have heterogeneous inputs that need different downstream handling. The categories are distinct and the routing criteria can be clearly specified.

✗ Not ideal when

Input categories are ambiguous or overlapping. Misrouting is high-consequence. Router accuracy must be validated before production deployment.

Human-in-the-Loop Agent
Autonomous execution with a mandatory human checkpoint at irreversible or high-stakes actions.
Medium–High
Use cases
  • Scheduling — agent proposes, human approves before calendar commit
  • Financial approvals — agent drafts, controller approves
  • Board and executive communications
  • HR decisions requiring human judgment
  • Any workflow where irreversible actions require accountability
Characteristics
  • Full autonomy through reversible steps — human only at commit point
  • Irreversible actions are gated: nothing executes without approval
  • Creates a complete audit trail of human decisions
  • Builds trust — users stay in control of consequences
  • HITL placement rule: reversible = autonomous, irreversible = gate

✓ Use when

Actions are irreversible, high-stakes, or require institutional accountability. Enterprise adoption barrier is trust, not capability. HITL is the architecture that closes that gap.

✗ Not ideal when

Every step requires approval — that negates the automation value. Apply HITL surgically at irreversible actions, not throughout the workflow.

Dynamic Spawner
An orchestrator LLM creates and coordinates sub-agents at runtime based on the task.

Use cases
  • Open-ended research on complex, undefined problems
  • Strategy analysis requiring dynamic tool selection
  • Code generation across multi-file repositories
  • Scientific literature synthesis
  • Tasks where the workflow cannot be predetermined
Characteristics
  • The orchestrator decides the topology at runtime
  • Most powerful and most complex of the seven types
  • High compute cost — requires strict cost guardrails and logging
  • Difficult to audit — reasoning path is dynamic
  • Not appropriate for routine workflows; overkill for structured tasks

✓ Use when

The problem is genuinely open-ended and no fixed workflow could address it. You have robust cost guardrails, observability, and the task justifies the complexity.

✗ Not ideal when

A simpler type (1–6) would accomplish the goal. Dynamic spawners applied to structured tasks are expensive, unpredictable, and harder to govern than necessary.

Scheduling, CRM updates, inbox triage, data retrieval. Minimal infrastructure. Immediate ROI. Deploy these first.

Governance before deployment

74% of companies plan agentic AI deployment in two years. Only 20% have governance in place (Deloitte 2026). The gap between deployment ambition and governance readiness is the primary risk in enterprise agentic AI adoption.

⚠ Before deploying any agentic system — define these first
  • Which actions are reversible and which are irreversible — and what approval mechanism applies to each
  • Who is accountable for the agent's decisions and how errors are attributed
  • What data the agent can access, and what it must never touch (PII, financial, legal)
  • How the agent's decisions are logged, audited, and reviewed
  • What the fallback path is when the agent fails, misroutes, or produces low-confidence output
  • How compute costs are monitored and capped (especially for Types 4, 6, 7)
  • What the escalation path is — when does the agent hand back to a human?
